Document delegated decision authority (who decides what, in writing)

If every real decision still runs through you, the business can't operate without you. Delegating genuine decision authority to your leadership team is the final step in making the company truly owner-independent.

Do this

  1. Identify the decisions you still hold onto.
  2. Hand authority for them to the right leaders, with clear limits.
  3. Resist taking decisions back; coach instead.
  4. Confirm the team makes good calls without you.

Delegating Decision Authority

List the decisions only you make today, then for each decide:

• Who should own this going forward? • What's their authority limit (e.g. spend up to $X without approval)? • What guardrails or check-ins do they need?

Then actually let go. The test: when a decision in that area comes up, does it get made well WITHOUT reaching you? Every "yes" makes the business more valuable — a company that needs the owner for every call is worth far less than one that doesn't.
