Delegate without losing control
The hardest part of having help isn't hiring — it's letting go. Owners cling to every task because "it's faster if I just do it," then wonder why they're still buried. Real delegation is a skill: hand off the outcome, not just the task, and build trust one win at a time.
Do this
- Start small: delegate a low-risk task fully, and let them do it their way as long as the result is right.
- Hand off the outcome and the "why," not a rigid script — you want someone who thinks, not a robot.
- Resist redoing their work. Give feedback instead, or you'll quietly train them to let you do everything.
- As trust builds, hand off bigger things. The goal is a business that runs without you touching every part.
The trust ladder
Delegation isn't all-or-nothing. Move people up a rung as they earn it:
1. DO EXACTLY THIS — a clear task, your way, you check it 2. DO IT YOUR WAY — same task, their method, result must be right 3. OWN THE OUTCOME — "make sure the vans are stocked" — they figure out how 4. OWN THE AREA — "you run the schedule" — they decide, you're informed
Most owners never leave rung 1 and stay exhausted. Move one good task up one rung this week. The business gets lighter every time you do.
